Every AI demo works. That's the trap.

You type a clean question, the model gives a clean answer, the room nods. Ship it. Then real users show up — with typos, half-finished sentences, three questions crammed into one, a screenshot instead of text, a name spelled four different ways across your database — and the same model that looked brilliant on stage starts guessing.

The first 95% of an AI product is a weekend. The last 5% is the product.

The 5% isn't an edge case. It's Tuesday.

We tend to picture the failing 5% as rare, exotic inputs you can safely ignore. In real work it's the opposite. It's the message that doesn't fit the template. The client who replies "sounds good" on the wrong thread. The deal that stalls for a reason no field in your CRM ever captured. The follow-up that was due yesterday.

A demo never has to handle any of that. A business runs on nothing but that.

So the honest way to judge an AI feature isn't "does it work when I try it?" It's "what happens on the 1-in-20 input I didn't think of?" If the answer is it confidently makes something up, you don't have a product. You have a liability with a nice UI.

You can't prompt your way out

The reflex, when the 5% bites, is to add another sentence to the prompt. Then another. Six months later you have a 2,000-word prompt that's brittle in new and creative ways, and the same failures leak through.

The 5% isn't a wording problem. It's a systems problem. You get out of it by building around the model:

  • Memory, so it doesn't forget what happened yesterday or who it's talking to.
  • Guardrails, so when it's unsure it asks instead of assuming.
  • A human handoff, so the moment confidence drops, a person steps in — cleanly, not after the damage.
  • A feedback loop, so the same mistake doesn't happen a second time.

The model is one component. The system is the answer. Teams that internalize this ship things that survive contact with real customers. Teams that don't keep rebuilding the demo.
